Cheryll, I have been using rotary tumblers for over 25 years and I can give you a couple of ideas about your grit problem from experience.

Your tumblers may be stopping without you knowing it which causes the grit to settle and harden. Some reasons for this are the drive belts are worn out and need replacing; your loads are too heavy (only fill the barrels no more than two-thirds; or you need to oil the tumblers more often at each end of the rollers and the drive shaft between the fan and motor.
